Previous dev team phasing out in 30 days — needed seamless takeover with near-zero velocity drop. Executive misalignment on priorities across geographic expansion, builder segments, loan types, and SaaS white-label models. Legacy system still in production alongside an unfinished modern platform. Fixed budgets, aggressive timelines, no documented end-to-end business processes.
Solution.
Two parallel workstreams: legacy remediation and full business analysis leading to a 6-phase roadmap. Delivered Phases 1–2: retired the legacy system, built the core builder-facing experience (project creation, vendor management, draw documentation, real-time ACH payments). Trained an internal PM for eventual handoff.
